Operational Diagnostic

Operational Diagnostic

Understand what's really getting in the way before you start changing things

⚡️ Slow decisions ⚡️ Unclear accountability

⚡️ Cross-functional friction ⚡️ Recurring problems

⚡️ Processes that keep getting more complicated

These are often symptoms of deeper issues in how the organization operates. The Operational Diagnostic identifies what is creating the friction, why it is happening, and where intervention will have the greatest impact.

Fix the right problems and avoid unnecessary complication.

Diagnose the system, not the symptom

The organization is an interconnected system. A problem that appears in one place may originate somewhere completely different. A slow process may be caused by unclear authority. Too many meetings may compensate for poor organizational interfaces. A recurring quality problem may persist because individual incidents are fixed while the conditions producing them remain unchanged.

I look at six parts of the operating system:

🎯 Direction

Are priorities and outcomes clear?

🏗 Structure

Are accountability and authority organized effectively?

🎢 Flow

Does work move freely across the organization?

🚀 Enablement

Do people have what they need to perform?

📊 Performance

Do you know whether the system is working?

🔄 Adaptation

Can the organization learn and evolve?

The objective is not to score each area. It is to understand how they interact and what is actually causing the problem.

How it works

Over 2–3 weeks, I combine conversations with people across the organization, targeted evidence review, and system analysis to move from visible symptoms to underlying causes.

⚠️

The scope is focused on one defined organizational area or cross-functional challenge, rather than attempting to assess everything.

What you leave with

A clear diagnosis

The few systemic issues creating the greatest friction — and why.

A system map

How the underlying conditions connect and produce the problems you see.

Clear priorities

What to address now, next, monitor, and not touch.

A 90-day roadmap

Practical actions for turning the diagnosis into improvement.

Leadership alignment

A working session to challenge the findings and agree on what happens next.

When is it useful?

The Operational Diagnostic is designed for technology organizations where the way they operate is no longer keeping up with the business. You can see that something isn't working as well as it should, but the cause — and therefore the right solution — isn't yet clear.

You don't need to know exactly what the underlying problem is. That's what the Operational Diagnostic is designed to uncover.

What happens next is up to you

The Operational Diagnostic is a standalone engagement. Your team may be able to implement the recommendations internally. Or you may need help redesigning a particular part of the operating system. Or the findings may point to a broader transformation. The purpose of the Operational Diagnostic is to give you the clarity to make this decision.

Start with the problem, not the solution

If something in your organization has become harder, slower or more complicated than it should be, let's start there.

In a 30-minute online call, we'll discuss what you're seeing and determine whether an Operational Diagnostic is the right next step.
